Hi I am already on vodafone (payg text and web) with blackberry and am due to be getting an iphone 4s soon.

I already have a new VF microsim. 

I want to keep my number and know how to do it (call 191), but my question is should I activate the iphone with microsim in it first and then call to switch number over or can I call to switch number before activating?

The most relaible wa to do what you want, thus cutting out any misahps or delays by doing it via the phone is to go into a Vodafone shop with your microsim and they will be able to transfer all of the account details and your old number to the microsim and activate it for you.

I have always found that activatiing via a shop takes up to an hour at the most whereas over the phone it can take up to 24 hours.
